Abstract

This case analyzes Spotify, a leading digital audio streaming service, at a juncture when its prominent squad-based mode of operation had to operate on a global scale. Spotify had long referred to its engineering culture as a “journey in progress” and not a fixed model, and it subsequently structured its operating philosophy as “aligned autonomy”, which meant that teams had to align with what they were attempting to achieve, while maintaining flexibility in how they accomplished it. By Q3 2025, Spotify employed over 7,000 individuals globally on a full-time basis, and its remote-first ‘Work from Anywhere’ model had enabled both flexibility and organizational complexity. With the expansion, maintaining aligned autonomy had become challenging and the company needed to determine how to sustain autonomy at scale.
